Hm, seems like you missed the relevant piece, though ;-)

I'm afraid it is. Although I didn't try it myself yet (but soon I
will), it is stated in the FAQ:
10.4 Can Linux/Alpha Run Without Graphics Card?
The firmware can be controlled over a serial line terminal at 9600
Baud and it is possible to boot Linux/Alpha in that manner, but Linux
itself does not currently support headless boots. There are kernel
patches floating on the net that add this functionality, however.
Unfortunately, I have no idea who got those patches...

Yes. If I set the CONSOLE switch on the SRM console to SERIAL, the
kernel nevertheless displays its output on the VGA. It's probably even
running on your machine, it just doesn't get any input or output.
It would be the easiest thing for you to get an VGA which works to
install that thing. Beyond installing, it should be possible to
configure it in a useful way.
I grabbed myself a Wyse terminal yesterday, and once I got the null
modem cable, I'll see if it's possible to write a small driver for the
console. But I can't promise it'll be available soon.
